Building a Preventive Maintenance Schedule
Start with a dozen assets rather than the whole estate, define the task list rather than the interval, and expect the first version to be wrong.

Most preventive programmes fail by starting too large. A schedule covering every asset produces a calendar nobody follows and a contractor bill nobody defends.
Start with the assets that justify it
Three criteria: the failure is expensive, the degradation is predictable, and preventive work genuinely interrupts it.
That gives roughly a dozen items per site:
Walk-in cooler and freezer. Principal reach-ins. Ice machine. Fryers. Combi oven, if present. Dishwasher. Hood system. Fire suppression. Rooftop HVAC. Make-up air. Grease interceptor. Water filtration.
Everything else is reactive by decision, which is different from reactive by default.
Define tasks, not visits
This is the difference between a programme that works and a recurring invoice.
A scheduled visit with no task list produces a technician who arrives, looks, signs and leaves. It happens constantly and it is invisible until something fails that the visit should have caught.
Specify per asset: what is inspected, what is cleaned, what is measured and recorded, what is replaced regardless of condition, and what constitutes a pass.
Require measurements to be recorded — refrigerant pressures, temperatures, concentrations — because a recorded number is checkable and a tick is not.
Require a written note of anything observed that is not yet a fault. This is where the value is.
Setting intervals
Manufacturer recommendation is the starting point and it assumes normal use. Restaurants are not normal use.
Regulation sets some of them — hood cleaning, suppression inspection, backflow testing, grease service. These are not negotiable.
Duty cycle adjusts the rest. A high-volume site needs shorter intervals than the same equipment in a quiet one.
Environment adjusts them further. Condensers near exhaust discharge foul faster. Hard water shortens every water-fed interval.
Common starting points: refrigeration quarterly, HVAC quarterly for filters and semi-annual for full service, fryers semi-annual, warewashing quarterly, hoods and suppression at code interval, grease at regulated interval.
Split the work by who does it
Technician tasks need tools, licences or diagnostic skill.
Site tasks need attention and a checklist: filter cleaning, door seal checks, temperature verification, drain checks, visual inspections.
Site tasks are free and they catch a large share of developing faults. A monthly ten-item checklist per site, done by the manager, is the cheapest component of any programme and the most often absent.
Keep the site list short. Ten items that get done beat forty that get signed without being done.
Scheduling across sites
Cluster by geography so a contractor covers several sites per trip, which improves rates.
Stagger through the year rather than concentrating everything in one month.
Avoid peak trading periods for anything disruptive.
Align regulated items with their deadlines, with margin. A hood cleaning due in March should be scheduled for February, because a missed deadline is a compliance failure rather than a delay.
Verifying the work happened
The weakest point in every programme.
Require the completed task list, not an invoice.
Require the recorded measurements.
Require photographs of the cleaned condenser, the replaced filter, the tested device.
Spot-check. Visit a site the day after a service visit and look at the condenser. This is uncomfortable and it is the only way to know.
Track completion as a metric — scheduled tasks completed on time, by site and by vendor. A vendor whose completion rate is poor is a vendor whose visits are not happening as billed.
Reviewing it
Annually, against the work order history.
Assets generating reactive calls despite being on the schedule either need a shorter interval, a better task list, or replacement.
Assets generating no calls and no findings may be over-serviced. Extending the interval is a legitimate saving.
Assets not on the schedule that generated repeated calls should be added.
The first version of a schedule is a hypothesis. The work order history is the evidence that corrects it, which is another reason the close-out discipline matters.
Verifying a preventive visit actually happened
The weakest point in every programme, and it needs a deliberate check rather than trust.
Require the completed task list, with measurements recorded rather than ticks.
Require photographs of the condenser before and after, the replaced filter, the tested device.
Compare the reported measurements over time. Identical readings quarter after quarter indicate a form completed from memory.
Visit a site the day after a service and look at the condenser yourself. Once a quarter, unannounced, at a rotating site.
Ask the site manager whether the technician was there and how long. A quarterly refrigeration service on a site with three units is not a twenty-minute visit.
Track completion and quality by vendor. Raise the pattern rather than the incident, and be prepared to change vendors over it — a preventive contract that is not delivered is the most expensive line in the budget because it buys nothing while creating confidence.
